This project defines a brand transformation strategy for NZ Merino. Shifting from a B2B wool trader to a premium, consumer-relevant branded fibre leader. It clarifies the value of its certification systems, strengthens provenance and evidence, and helps brand partners communicate performance, sustainability and premium value more effectively.

  • NZ Merino’s core business challenge is to move from a largely invisible B2B wool trader to a valued branded-fibre leader. Brand partners value ZQ, traceability and sustainability credentials, but rarely communicate them clearly to consumers. The current brand ecosystem is complex, poorly understood and hard to promote, while consumers distrust generic sustainability claims and know Merino wool as mainly about outdoor performance. NZM must simplify its story, prove its claims, protect brand integrity, educate partners, and create consumer-facing value that helps partners justify premium pricing and differentiate beyond generic merino attributes.

  • The overall solution is to reposition NZ Merino around a clearer, more premium branded-fibre proposition: a company of growers and innovators delivering the world’s premier wool. This means simplifying the brand ecosystem, taking back control of the story, and building value through evidence-based claims, provenance, traceability, performance data and stronger brand management. NZM to lead with category-relevant propositions, support partners with education and assets, invest in fibre and process innovation, and amplify the story through select values-aligned brand partners. The goal is to shift from commodity supplier to consumer-relevant natural fibre leader.

  • The desired impact is to make NZ Merino more visible, valuable and influential across the global natural fibre market. By simplifying the brand story and strengthening proof around quality, traceability, sustainability and performance, NZM can help brand partners differentiate their products and justify premium pricing. The project aims to build stronger consumer trust, create clearer value for growers, and reposition NZM from a behind-the-scenes supplier to a recognised leader in ethical, high-performing natural wool. Ultimately, it should increase demand, protect brand integrity, unlock new categories and support long-term commercial and environmental value.

  • Brand simplification: reduced confusion across NZM, ZQ and ZQRX by creating a clearer branded-fibre architecture that partners can understand and use.Story ownership: Take greater control of how its wool is presented, moving from a hidden supplier to a visible premium fibre brand.Evidence-based value: Ensuring sustainability, traceability, animal welfare and performance claims have proof, data and verification so partners can confidently communicate them. Provenance and purpose: the story centres on growers, place, care, craft, innovation and the pursuit of the world’s finest fleece.Category-specific propositions: performance benefits tailored to outdoor, athleisure, baby, flooring, fashion and other markets rather than relying on generic merino attributes.Partner enablement: providing education, content, assets and marketing support so brands can tell the story consistently.Innovation leadership: investing in fibre, process, supply-chain and marketing innovation to create new reasons for consumers to pay more.Selective amplification: work with influential, values-aligned partners to build credibility and consumer awareness through joint campaigns.
